[MUSIC PLAYING] - As you think about allocating your resources and getting a return from those resources, know that there's always going to be a hit rate and perhaps a failure rate. And so, the others have to pull their weight and overdeliver so you can actually make your return numbers still work. So you've got to constantly think about, where can I afford to take chances. Where do I have to be more deliberate in launching an innovation, where do I have to test more? So don't look at it as somebody's money. When you're looking at the company's resources, look at it as, it's my paycheck, it's my money, it's my checkbook. And spend the money with that level of diligence and care and attention to detail. So if you're really a good leader, not only do what goes into the business and the value drivers and where things could go wrong, you know what to monitor, so that when it goes wrong, you know when to step in and help address it. Let's look at an example of an unintended consequence in implementing performance and purpose. People are experimenting with everything all the time. We launched Sun Chips in a compostable bag. I was so proud of it, because here was Frito-Lay putting Sun Chips, which is made from the sun, in a renewable electricity plant, in a compostable bag. What a wonderful environmental story. And we had this lovely video of how the bag goes into the soil and it just disintegrates after a little while. Felt great about it. Until sales dropped. You go, why did it drop? The compostable bag was too noisy and consumers didn't want to buy it and open it in public because it was so noisy and drew so much attention. - Consumers are complaining that the bags are contributing to another environmental hazard, noise pollution. - Never thought about that. You see what a small touchpoint we didn't do enough research on. We assumed that people wouldn't care about the noise, because of the compelling consumer proposition that is the environmental issues. So we had to withdraw the compostable bag of Sun Chips. Then sales took off again. And keep working on a compostable bag that didn't make so much noise. So each of them has got some challenges associated with it. So through trial and error, we worked our way through it. With major initiatives like performance and purpose, and the many projects that are linked to that overall initiative, you may have a tendency to closely monitor every project. But you can't do that. You have to find a way to prioritize these projects and only focus on the vital few. In every organization, in different levels there are accepted methods of communication. With my direct reports, what I typically told them was, if you're working on something that you and I have agreed will have an output in three months, just send me a five-line update on what's going on.
